I need help...

I am now 20 years old, all through my life I have been a little overweight. When I made it to high school it was encouraged because I played football on the offensive line, it was always easy to eat whatever because all of the running and working out I did while playing sports. At the time of my senior year I was around 6,1 300Ibs now 2 years later I am at 325Ibs. I know I need to lose the weight because I feel like it is starting to affect my health. I feel terrible about my body and I know I need to make changes. I am always one that says I want to lose it and never actually go through with it. I just need advice, it is hard to try to find the motivation to run and work out now. I am also having a hard time trying to eat better. I genuinely feel terrible in my own skin and just want some advice on where I need to start.
